A troubled software product rarely needs more activity. It needs a truthful account of what is happening, protection for the most important operations, and a sequence that restores the ability to make reliable decisions.

Signals that recovery is needed

The product may appear close to completion while every final task reveals more work. Releases may require extraordinary effort. Teams may disagree about the current state. Repair, rebuild, or reduce

These choices cannot be made from frustration alone. Repair may preserve valuable knowledge and reduce disruption. Rebuilding may be justified when change is no longer safe or economical. Reducing the promise may be the fastest route to a useful product and restored trust.

We compare options against business consequence, available knowledge, timing, current users, support burden, and future ownership. Sunk cost is acknowledged but does not govern the recommendation.

Recovery reporting should distinguish verified facts, working assumptions, unresolved risks, and decisions. We do not declare success because a demonstration works or a backlog has been reorganized. Confidence returns when releases become repeatable, ownership is clear, risks are surfaced early, and stakeholders can see why the plan is credible.

Will you replace the existing team?

Not automatically. We first establish what the situation needs. Recovery may involve supporting the team, changing responsibilities, adding specialists, restructuring delivery, or replacing a failed arrangement.

Does product rescue always require a rewrite?

No. A rewrite is one option and often not the first. Stabilization, selective replacement, reduced scope, clearer ownership, and staged recovery may create a safer result.

Can you work confidentially before stakeholders are informed?

We can begin with an appropriately confidential leadership conversation, but a credible recovery eventually requires access to the people, evidence, and decisions that shape the product.
